Zoho Mail's free plan is the most common first email a startup in India sets up, and for good reason: it is genuinely free, it works on your own domain, and it takes an afternoon. This post is about what happens next, because almost every startup that starts there leaves it within a year, and the leaving is more expensive if you do not see it coming.
What the free plan gives you, exactly
- Up to 5 users on one domain.
- 5 GB of mail storage per user.
- Webmail and the Zoho Mail mobile app only. IMAP, POP and ActiveSync are not included, so Outlook, Apple Mail, Thunderbird and the built-in mail app on a phone cannot connect.
- Attachment limits and a smaller feature set than the paid tiers.
Those are Zoho's own published terms. None of it is hidden; it is just easy to ignore on the day you sign up with two founders and a Gmail habit.
The three moments it stops fitting
1. The sixth person
The cap is five users. When the sixth joins, the organisation moves to a paid plan, and it moves together: you cannot keep five on the free plan and pay for one. Indian resellers list Mail Lite at about ₹59 per user per month on yearly billing for the 5 GB version and more for 10 GB, so six people become roughly ₹4,250 a year, and every later hire adds to it.
2. The first laptop with Outlook, or the first iPhone that wants the native mail app
Without IMAP or ActiveSync, the only way to read mail is Zoho's webmail or Zoho's app. That is fine until a co-founder who lives in Outlook joins, or a salesperson wants mail in the same inbox as their personal account on the phone. At that point the free plan is not free; it is a paid upgrade for everyone.
3. The first customer who asks about data and support
Free plans come with community support. The day an enterprise customer's IT team asks where your mail is stored and who they call if it stops, you need an answer with a name on it.
What it costs to leave, and where to go
Leaving Zoho free is a migration like any other: mail, contacts and calendars out, MX records switched, everyone signs in somewhere new. Because the free plan has no IMAP, the export runs through Zoho's admin tools rather than a straight IMAP copy, which is why it is worth having someone who has done it before do it for you.
The obvious next stops, with yearly cost for six people before GST at published Indian prices:

If you are staying on Zoho free for now
Three things to do this week so the eventual move is painless. Set up SPF, DKIM and DMARC on the domain now, because whoever you move to will need them anyway. Keep a list of the department addresses you have created (support@, hello@) so they are recreated on day one. And export contacts every quarter; it takes five minutes and it is the thing people forget.
